Choosing a CNC machining shop is harder than it should be. Every shop's website says the same things: "quality guaranteed," "on-time delivery," "competitive pricing." Most of them have similar machines. The differences that actually matter only become visible after you place an order — or after a bad experience.
I've been on both sides: ordering machined parts as a buyer, and machining parts for customers. Here are the six things that actually separate a reliable shop from a gamble.
1. Do they ask questions about your drawing?
The single best signal. A good shop looks at your drawing and asks: "What's this feature for? Can we change this radius? Does this tolerance actually need to be ±0.025mm or would ±0.1mm work?" A bad shop takes your drawing, quotes it as-is, and ships parts that match the print but could have been 30% cheaper with minor design changes.
DFM feedback is free. Shops that provide it save you money. Shops that don't might still be competent — but they're not looking out for you.
Send the drawing before it's finalized. Ask: "What would you change to reduce cost without affecting function?" The quality of their answer tells you more than any ISO certificate.
2. How specific is their quote?
A one-line quote ($X per part, qty Y, lead time Z) is a red flag. Maybe not a dealbreaker for simple parts, but a sign the shop hasn't looked carefully.
A good quote breaks down: material cost, setup time, cycle time per part, secondary operations, finishing, inspection. It might note specific features that drive cost. It should list what's included and what's not (deburring? cleaning? packaging?).
More detail = more accurate = fewer surprises when the invoice arrives.
3. What materials do they actually run?
Every CNC shop can machine aluminum. What about your material? If you're ordering PEEK parts and the shop has never cut PEEK before, you're paying for their learning curve.
Ask specifically: "How many PEEK (or PTFE, or PPS) jobs do you run per month? What's the most complex plastic part you've machined recently?" A shop that machines engineering plastics regularly knows about thermal expansion, stress relief, burr control, and the right feeds and speeds for each grade.
4. How do they handle quality?
"Inspection reports available on request" is weak. A strong shop has a documented QC process: first-article inspection, in-process checks for critical dimensions, final inspection against the drawing, and a standard inspection report format they send with every shipment.
Ask about their measurement equipment. Can they measure the tolerances you're specifying? A shop with only calipers cannot credibly quote a ±0.01mm tolerance.
CMM capability, surface roughness measurement, and calibrated gages are table stakes for precision work. Ask what they use and when the equipment was last calibrated.
5. What are their lead times — really?
Every shop says "on-time delivery." Dig deeper. Ask:
- "What's your current backlog?" A shop running at 95% capacity has no buffer for your job.
- "What happens if my parts fail inspection?" Will your rework get priority, or go to the back of the queue?
- "Who do I call if I have a question mid-job?" Having a named contact — not a generic email — is gold.
A shop running at 80% capacity with good processes is more reliable than a shop at 100% capacity with great marketing.
6. Do they specialize in your type of work?
A shop that runs 80% aerospace work knows tight tolerances and paperwork. A shop that runs 80% automotive production knows cost efficiency. A shop that does a bit of everything might do your job fine, but they might not be optimized for it.
For engineering plastics specifically, look for shops that mention plastics machining in their capability list — not as an afterthought, but as a core competency. Plastics need different tooling, different speeds, different workholding, and different quality processes than metals.
The test order
For any new shop, start small. Send a 5-piece order with your most demanding part. Measure everything. Check the packaging, the paperwork, the communication. A shop that does well on five parts will do well on five hundred. A shop that struggles on five won't suddenly get better at scale.
And when you find a good shop, stick with them. The best machining relationships get better over time — the shop learns your parts, your standards, and what you care about. That level of trust takes time to build and is worth more than a 5% price difference from an unknown shop.
