I run a CNC machining shop in Dongguan. Every week I talk to procurement managers and engineers who are sourcing machined parts from China for the first time — or who tried it before, got burned, and are trying again with more caution. Both groups ask versions of the same question: "How do I do this without getting screwed?"

The short answer: treat China CNC sourcing like you'd treat qualifying any critical supplier, but add a layer of distance-proofing. The shops that do good work exist. Plenty of them. The hard part is telling them apart from the shops that talk well and deliver poorly.

I'll walk through the entire process — finding suppliers, evaluating them, getting quotes you can actually compare, managing quality from 7,000 miles away, and avoiding the five mistakes that cost buyers the most money. I'll be upfront about where things go wrong and what you can do about it.

Why source CNC machining from China

Let's get the obvious question out of the way first. Why source from China instead of a local shop?

The price gap is real. A part that costs $85 at a US shop might cost $35-50 from a good Chinese shop. But the gap isn't just labor rates — Chinese CNC operators earn less than their US counterparts, but the real difference comes from the supply chain density.

Dongguan and Shenzhen sit in the Pearl River Delta. Within a 50km radius, you have raw material distributors stocking aluminum, stainless, tool steel, and engineering plastics. Tooling suppliers. Anodizing shops. Heat treatment facilities. Passivation services. Laser marking. Assembly. Packaging. Every secondary operation you need is a 30-minute drive away.

In the US or Europe, your shop might spend two hours round-trip dropping parts at an anodizer. Here, the anodizer picks up twice a day and delivers next morning. That supply chain compression shows up in your quote — not just in lower labor cost, but in faster turnaround and fewer logistics markups.

The other reason: capability depth. The Pearl River Delta has more 5-axis machines per square kilometer than anywhere else in the world. If your part needs tight-tolerance 5-axis work, there are dozens of shops that can do it. You're not limited to the one local shop that happens to own a 5-axis machine and charges accordingly.

That said — sourcing from China isn't always the right move. If you need 5 parts in 3 days, use a local shop. If your design is changing daily during prototyping, use a local shop. The China advantage shows up at quantity 50+ with stable designs and realistic lead times.

Finding suppliers: where the good shops actually are

Skip the random Google searches. "cnc machining China" on Google returns an ocean of SEO-optimized landing pages, most of which are trading companies that don't own a single machine. The real shops are on specific platforms and directories.

Alibaba and Made-in-China.com — the largest B2B platforms. You'll find both real manufacturers and trading companies here. The way to tell them apart: real shops show factory photos with messy floors and actual machines. Trading companies show renderings and stock photos. A real shop's profile lists specific equipment (Haas VF-2SS, DMG DMU 50, Star SR-20J). A trading company's profile says "we have advanced CNC equipment."

ThomasNet and MFG.com — Western-facing industrial directories. Fewer Chinese shops listed here, but the ones that are have usually invested in English-language capability and understand Western quality expectations. This filters out a lot of noise.

Industry referrals — the best source, and the hardest to access if you're new. Ask your anodizer, your material supplier, your injection molding partner. The manufacturing world is small and people know who does good work.

Trade shows — nothing replaces walking into a shop's booth and seeing their parts in person. The surface finish on their display samples tells you more than any website.

How to evaluate a Chinese CNC shop before sending an RFQ

Most buyers send an RFQ first and ask questions later. That's backwards. Spend 30 minutes qualifying the shop before you send them your drawings.

Look for specialization. A shop that does everything — CNC milling, turning, sheet metal, injection molding, 3D printing, and die casting — probably doesn't own machines for all of them. They're brokering work to other shops. A shop that specifically does CNC machining with a defined set of materials and processes is more likely to be a real manufacturer.

Ask for equipment lists. Not the marketing version — ask for the actual machine list with model numbers. A shop with two Haas VF-2s and a citizen swiss lathe is a different operation than a shop with 20 machines across turning and milling. Neither is necessarily bad, but you need to know which you're dealing with. If your part is a turned part that needs a Swiss-type lathe and the shop has only VMCs, your part is getting outsourced.

Check certifications. ISO 9001 is the baseline. If you're in medical, ask about ISO 13485. Aerospace: AS9100. Automotive: IATF 16949. Certifications don't guarantee quality — I've seen certified shops ship bad parts — but they guarantee process documentation. When something goes wrong, a certified shop can trace exactly what happened.

Request a video call with their quality team. Not the salesperson. The quality engineer. Ask them to walk you through how they inspect a typical part. What CMM do they use? How do they handle first article inspection? What's their process when a part measures out of tolerance? A quality engineer who can explain these things clearly in English is a strong signal.

Send a test part. Before committing to a production order, send a small batch — 5 to 10 pieces — of a non-critical part. See how they handle it. The quote turnaround time, the communication quality during the job, the on-time delivery, the packaging, the actual part quality. A $300 test order can save you a $30,000 production mistake.

Getting quotes you can actually compare

The biggest mistake in China sourcing is sending an incomplete RFQ and then comparing quotes that are pricing different things. One shop quotes 6061 with Type II anodize included. Another quotes 6061 without anodize and your per-part looks $3 cheaper — until you add the finish cost later.

Standardize your RFQ format. Here's what you need to specify for every part:

Send the same RFQ to 3-5 shops simultaneously. Any more than that and you'll spend more time managing the quoting process than evaluating the results.

When quotes come back, normalize them. Put each quote into a spreadsheet with columns for: unit price, tooling cost, material cost, finish cost, lead time, payment terms, shipping terms (EXW/FOB/CIF/DDP). Only then can you compare them line by line.

If one quote is 40% lower than the others, be suspicious. Either they missed something, they're pricing below cost to win the business (and will make it up on change orders), or they're cutting corners you don't want cut. Ask them to explain the difference. If the explanation is vague, walk away.

The five most expensive mistakes in China CNC sourcing

Mistake 1: Choosing the cheapest quote. I've seen this play out hundreds of times. Buyer gets five quotes, picks the lowest, and six weeks later they have parts that don't meet spec, a supplier who won't answer emails, and a production schedule that's blown. The cheapest quote is usually cheap for a reason — skipped inspection steps, lower-grade material, or aggressive assumptions about what "close enough" means.

Mistake 2: No quality checkpoint before full production. Always, always get first articles before releasing the full quantity. For a first order with a new supplier, pay for a first article inspection report — dimensional measurements on every feature of 3-5 sample parts. Yes, it costs money and adds a week. It also catches problems before you have 500 bad parts on a boat.

Mistake 3: Poor packaging specification. Marine shipping is brutal. Parts that aren't properly packaged will arrive corroded, scratched, or dented. Specify: VCI paper for steel parts, individual wrapping for precision surfaces, desiccant packs for sealed bags, and packaging that can survive a 4-week sea journey. If you don't specify packaging, the shop will use the cheapest option that gets the parts out the door.

Mistake 4: Communication gaps. Time zones work against you — when you're starting your day, your supplier is ending theirs. The solution isn't working late. It's structured communication. After every call or important email chain, send a written summary: "Here's what we agreed: material is 6061-T6, quantity is 200 pcs, delivery is EXW by July 25. Confirm or correct." Written confirmation in English is your paper trail.

Also, if your drawings have notes in English legalese, simplify them. "Hereby specified component shall conform to all applicable standards" becomes "Part must meet the tolerances on the drawing." Your supplier's English might be good, but legal-sounding English is hard for anyone to parse.

Mistake 5: Not planning for logistics. The parts are done. Now what? If you negotiated EXW (ex-works), you own the logistics from the factory gate — pickup, export customs, ocean or air freight, import customs, and final delivery. If you don't have a freight forwarder relationship, set one up before you place the order. For first-time buyers, DDP (delivered duty paid) terms are simpler — the supplier handles everything to your door — but they cost more.

Air freight costs about 6-8x ocean freight but takes 5-7 days instead of 25-35. For small, high-value parts (under 50kg), air freight is often the right choice. For production volumes, ocean freight with proper planning wins.

Payment terms and protecting yourself

Standard terms for first orders: 30-50% deposit with PO, balance before shipment. Once you've built a relationship (6-12 months of consistent orders), you can negotiate 30% deposit with balance 30 days net after delivery. This is the norm for established relationships.

Use a purchase order with clear terms: part numbers, revision levels, quantity, unit price, total, delivery date, shipping terms, quality requirements, and what happens if the parts don't meet spec (rework at supplier cost, replacement, or refund). A one-page PO covers 90% of what goes wrong.

For orders over $10,000, consider a third-party inspection service. Companies like SGS, Bureau Veritas, and AsiaInspection will send an inspector to the factory to check your parts before shipment. Cost is typically $300-500 per inspection day — cheap insurance on a five-figure order.

The supplier relationship that saves you money

The shops that deliver consistently good work at fair prices aren't the ones you squeeze on every quote. They're the ones you build a relationship with.

Here's what that looks like in practice: share your product roadmap. If you know you'll need 5,000 machined brackets next year, tell your supplier now. They might invest in a dedicated fixture that drops the per-part cost by 20% — but only if they know the volume is coming.

Pay on time. A shop that knows your payment hits their account within 3 days of invoicing will prioritize your reorders over a new customer's first order. It's not complicated — reliable payment history is worth more than squeezing an extra 2% discount.

Give feedback on every order. Not just "good" or "bad" — specific feedback. "Surface finish on the bearing bore face was 63 Ra, spec calls for 32 Ra — photos attached." A supplier who gets this kind of feedback improves. A supplier who never gets feedback assumes everything is fine.
